Score

Southeast Asia's most-downloaded shopping app runs a web landing page that functions as an app-install billboard rather than a shopping destination. Desktop visitors face a value-prop gap the app never has.

Highest-impact issue

Shopee's mobile app delivers flash sales, gamification, and live-stream commerce that drive repeat engagement. The web landing page strips all of that away and replaces it with a static app-download prompt, abandoning desktop and mobile-web visitors who arrived via search or ads with no reason to stay.

Real founders, real fixes
The audit felt more useful than working with some expensive agencies. Landing Doctors immediately identified weak positioning, confusing sections, and conversion friction points. After implementing the changes, the landing page finally…

The audit gave us a clearer structure for the homepage. Helpful overall — not every suggestion fit our brand voice, but most did.

What this page does well

3 strengths
Brand recognition across SEA is near-universal; the orange logo alone carries trust in-market.
Free-shipping voucher program is a genuine regional differentiator where logistics cost is the top purchase barrier.
Localized storefronts per country (shopee.sg, shopee.co.id) tailor currency, language, and seller inventory automatically.

Findings (3)

Was → problem → fix → why

Each finding cites the live copy at audit time, names the conversion problem, proposes a specific rewrite, and explains why the rewrite works against the 12-dimension framework.

Finding #01clarityCritical
Was
(app-download interstitial hero — web page serves as install gate, not shopping experience)
Problem

Desktop and mobile-web visitors who arrive from Google Shopping or paid ads encounter an app-install wall before seeing a single product. Users who cannot or will not install the app have no alternative path to purchase, creating a hard bounce for the entire web channel.

Fix
Show the top 6 flash-sale products directly in the web hero with prices visible. Keep the app-download prompt as a sticky banner, not the entire viewport.
Why this works

Giving web visitors an immediate product grid with prices converts the page from an install gate into a shopping experience. Users who see deals first install the app second — because now they have a reason to.

Finding #02value propHigh-impact
Was
(generic marketplace framing — no mention of free shipping or price guarantee in hero)
Problem

Shopee's strongest regional advantage — free-shipping vouchers and lowest-price guarantees backed by platform subsidies — is invisible on the landing page. Without naming the financial benefit, the page competes on brand alone against Lazada and Tokopedia.

Fix
Lead with the subsidy: "Free shipping on your first 3 orders. Lowest price guaranteed or we refund the difference."
Why this works

In SEA markets where logistics cost often exceeds product margin on low-ticket items, naming the free-shipping promise above the fold addresses the single largest purchase barrier before the visitor scrolls.

Finding #03mobile signalsMedium
Was
(mobile-web experience deprioritized in favor of app-install push)
Problem

Users on low-storage Android devices common in SEA markets may not have space for another app. Forcing the install path loses the segment that most needs a lightweight mobile-web experience — exactly the price-sensitive buyers Shopee subsidizes to acquire.

Fix
Build a progressive web app fallback: product browsing, cart, and checkout work in the mobile browser. Prompt install after first purchase, not before first product view.
Why this works

A functional mobile-web path captures the low-storage segment that the app-install wall rejects, while a post-purchase install prompt converts at a higher rate because the user already trusts the experience.
